The Cutover Checklist

A modernization program can be on time, on budget, and staffed by people you trust, and you can still find yourself a week from cutover without a straight answer to the question that matters: will this work?

It might “look right” in a demo, or maybe the engineering team’s even assured you it’s done. But you need the assurance that it will work when you need it to, while running your critical business processes.

Here are five questions to ask before sign-off, written for whoever’s authorizing the cutover. If the team modernizing your legacy system can't answer any of these plainly, it’s a strong signal to spend more time digging into the issues.

Does the new system perform its business functions correctly? For example, does it balance the ledger or calculate and pay the invoice correctly?The question is not, “does the code compile” or “did the unit tests pass.” Ask to see the new system and the existing one given the same real transactions, and look for the same answer coming out of both.
Has the new system proven that it can handle the performance level of the mainframe?A rewrite that’s correct but falls over at volume is not ready. Ask what the busiest hour on record looked like, and whether the new system has been run through it. Estimates don’t count.
Has the new system proven that it can work with other systems that haven’t been modernized, or encircle the mainframe?No mainframe runs alone. There could be a scheduler, a series of random scripts, layers of ETL and middleware for distributed systems, or a reporting job that reads a file in a format from, say, 2003.
Can my IT team support this in production?Someone on the team will own this code long after the project is completed. Ask if that person can open the codebase and explain what a given piece of it does, without the original authors in the room.
Can my business team use this in production?Ask whether your business team has run user acceptance testing on the new system before cutover, using working scenarios, not just a walkthrough. Otherwise, the first real test happens in production, and finding and resolving the issue will be disruptive to your business stakeholders.

If your team can answer all five questions with evidence, you're in good shape to authorize cutover—anything less, and you risk critical operational gaps after go-live. Ideally, you'll have considered these factors before your modernization project starts.
